Every hero has three talent trees: a troop tree, a playstyle tree and a focus tree. Max the tree that matches the hero's job first, then spend the rest on the second tree. Below: builds by mode, then every node we have read in game.

Talent builds by mode
Open-field damage
Damage commanders such as Odysseus, Kalthas, Wukong and Aska
Max the hero's troop tree first (the Axe Thrower tree takes 49 points)
Put the rest into the focus tree; for Attack: the Battalion ring, then King of Combat, Always Indignant and Ready to Riposte, then Chasing the Thrill
Skill-focus heroes: the Skill tree (not yet read in game)
Avoid: Sure & Steady on Burst heroes: it lowers Burst damage; Playstyle trees: Hunter and Garrison nodes do nothing in open-field PvP.
Garrison defence
Wall heroes such as Yi Sun-sin, Iris, Reid and Rex
Troop tree first for the defensive nodes (Vanguard's Defense and Desperate Resolve on Berserkers)
Then the Garrison tree: Impervious Garrison, Having the Higher Ground and Blessed Fortification
Or the Defense tree: Superior Defense, Prevention Priorities and Stockpiled Medicine
Avoid: Garrison nodes on heroes that are not your Garrison Commander: they only apply to the commander.
Blackforged hunting
Hunting marches such as Wukong + Selena, Reinhardt or Sara
Hunter tree (or Fast Learner in the Versatile tree): Sound Strategy first, since it cuts the stamina each Blackforged attack costs
Then Blackforged Insight and Deadly Assault for damage
All-out Assault if the hero starts Blackforged rallies; Spoils of War and Victory Relief last
Avoid: Hunter nodes on heroes you also use for PvP: they give no PvP stats.
Rally lead
Rally starters such as Sara, Oda Nobunaga, King Arthur and Beast Rider leads
Troop tree first; Beast Rider leads get Charismatic Appeal (+4% Rally Limit) and Inspiring Rally (+3% ATK, DEF and HP when the hero starts the rally)
Rally nodes for other troop types and the Sieging tree: not yet read in game
Focus tree with the remaining points
Avoid: Nodes that only work outside rallies, such as Quick Out of the Blocks.
Gathering
Elena, Sigrid and Skerne
The Gathering playstyle tree (Elena and Sigrid have it; not yet read in game)
Heroes with the Versatile tree: Portable Packaging (+5% gathering speed at level 1)
Avoid: Combat nodes: gathering heroes never need them.
The Axe Thrower tree takes 49 points to max, so a 74-point hero can max one tree and spend about 25 in another.
Nodes that say "Insufficient Talent Points (0/N)" need N points on the path to that node, not N in the tree.
Each hero shows three Talent Build slots (two locked on our account).
Needs in-game verification: whether a lieutenant's talents apply to the march. Garrison-tree nodes say they only work for the Garrison Commander.

Questions players ask
How many talent points does a Fate War hero get?
We counted 74 points on two level-60, 6-star heroes (Kalthas and Rex), 69 on a level-60, 1-star hero (Oda Nobunaga) and 59 on a level-60, 4-star hero (Kiana). The total is not a simple per-star rule, so check your hero's Talent screen.
Can I max a whole talent tree?
Yes. The Axe Thrower tree takes 49 points to max, so a hero with 74 points can max the troop tree and put about 25 points into a second tree.
Do lieutenant talents count?
Needs in-game verification. Garrison-tree nodes say they only work when the hero is the Garrison Commander; we have not yet confirmed how other trees behave for a lieutenant.
Can I reset talents?
Community guides say resets cost Gems. Each hero also shows three Talent Build slots for saving different builds; two were locked on our account.
